It's 2026 so where are all the AI NPCs?
In 2026, the anticipated rise of AI NPCs in gaming has not materialized as expected. Developers face challenges with the cost of inference and the question of whether AI NPCs enhance gameplay. While some startups explore innovative solutions, the fundamental question of fun and engagement remains unresolved.
- ▪The cost of inference for AI NPCs creates a negative economic incentive for developers.
- ▪Traditional dialogue trees are often cheaper and more effective than AI NPCs in games.
- ▪Some startups are exploring new game designs centered around AI chat to increase player engagement.

Joon Sung Park's AI Village paper described an entire village of NPC agents coordinating together. Altera even showed off AI NPCs in Minecraft that could collaborate and form their own governments. Back then, every startup in AIxGaming was pitching "this, but in the Sims." We know because we were one of them. Now it's 2026. Name a game that you play because of its "AI NPCs". You can't, not really.
